How CEOs prepare for a keynote speech

A keynote is an opportunity to shape how a whole room sees you and your organisation. Preparing it deserves the same discipline as any major decision.

1. Decide what the audience should do afterwards

Before writing a word, finish this sentence: after my talk, the audience will ______. Think, feel, decide, try. A keynote without a destination becomes a tour of everything you know. One destination makes every choice easier.

2. Reduce it to one central message

Executives often have ten good ideas and place them all in the talk. Audiences remember one. Test your message by saying it in a single sentence to someone outside your field. If they cannot repeat it, keep cutting.

3. Find the story that carries it

Facts convince; stories are remembered. Choose one true story, ideally your own, that demonstrates the message: a decision that went wrong, a customer moment, a turning point. Keep it specific, with a place, a moment and a consequence.

4. Build a simple structure

  1. Open with a moment, a question or a fact that earns attention in the first thirty seconds.
  2. Develop two or three points that support the message, each with an example.
  3. Close by returning to the opening and stating what you want the audience to do.

5. Rehearse like it is the real thing

Stand up, speak out loud, use a timer and record yourself. Rehearse the opening and the ending until they are automatic; work from an outline for the middle so you stay natural. Do at least one rehearsal in front of a person who will tell you the truth.

6. Prepare your body and the room

Arrive early, walk the stage, test the microphone and the clicker, and decide where you will stand. Before you go on, breathe out slowly a few times. Your first minute should be calm and unhurried; the audience will match your pace.

A keynote is not a performance of everything you know. It is a gift of one idea, delivered with care.
